Paid on delivery
We need a seasoned hand to codify how our managed‐service, cybersecurity, and networking projects run end-to-end and to hard-wire the numbers that make them profitable. The assignment is split but interconnected: 1. Operational Playbook You will map and document every step of delivery, including: • Standard Operating Procedures and day-to-day runbooks • Service Delivery frameworks that define roles, hand-offs and success measures • Business & Service Model alignment so every offering has a clear value proposition • Solution & Effort Estimation templates that sales and presales can apply consistently • A clear RACI matrix to remove ownership confusion • Contract, SOW & Scope Management guidelines to control creep • Project Delivery checkpoints, Financial & Project Closure routines • Governance, KPIs & Continuous Improvement loops to keep us sharp 2. Commercial Model Strategy Parallel to the playbook, I need a commercial engine that covers: • Pricing & Commercial Model options (fixed, tiered, outcome-based, etc.) • Resource & Compensation Model that balances margin with talent retention • Opportunity & RFP Management workflow, from bid/no-bid through win-loss review Both workstreams must integrate so that the playbook drives costs and the model drives revenue, giving leadership a single view of margin at every stage. Acceptance criteria • A cohesive document set (editable in Microsoft 365) plus supporting calculators or templates where relevant • Executive summary deck that links operational processes to financial outcomes • A hand-over session to walk the team through applying the framework on a live deal If you have built similar artefacts for MSP or cybersecurity practices and can reference real-world metrics, I’d like to see how you’d approach this. FYI- We don't want you to just document our existing processes. We want you to help design the operating model from industry best practices, identify gaps in the current model, and produce the playbook, matrices, templates and commercial framework that Soverenx can actually operate against. ------------------------------------------------------------------------------------------------ Please do not apply if your experience is primarily limited to: ------------------------------------------------------------------------------------------------ -Generic business consulting without hands-on IT Professional Services / MSP / MSSP / systems integration experience. -Accounting, bookkeeping or financial modelling without professional-services commercial experience. -Creating generic SOPs, process documents or templates without having operated the underlying business processes. -Creating basic Excel rate cards without understanding resource utilisation, project costing, gross margin and delivery risk. -HR/recruitment consulting without experience designing technical contractor/resource compensation models. -Project management documentation without experience in technology implementation projects. -Generic IT support/helpdesk operations rather than project-based professional services. -Simply providing theoretical recommendations or copying industry templates. -Consultants looking to build a document only, without challenging assumptions and helping design the underlying operating model.

Hi, The real challenge here is not documenting Soverenx’s current processes — it’s building one operating model that connects delivery, ownership, scope control and commercial performance. The strongest structure would be to design the operational and commercial sides together, so effort estimation feeds project costing, costing feeds pricing and margin, RACI removes ownership gaps, and project closure improves future bids. The engagement should cover: * current-state gap assessment * target operating model * SOPs, RACI and delivery checkpoints * estimation and scope-control tools * pricing, resource and compensation model * opportunity/RFP workflow * governance and KPI framework * executive summary deck * live-deal walkthrough A few points would help shape this properly: 1. Where is Soverenx currently seeing the most margin leakage — estimation, utilisation, discounting, scope creep or delivery overruns? 2. What is the current mix between managed recurring services and project-based work? 3. Are target margin and utilisation thresholds already defined? 4. Would it make sense to validate the framework against a real active opportunity during handover? The goal should be that leadership can look at any deal and quickly understand delivery effort, commercial risk, ownership and expected margin before committing.

I run delivery operations, I don't just document them. 15+ years leading software delivery — as Head of Software I built the delivery system my own team operated against: governance checkpoints, responsibility/RACI-style ownership, estimation, closure routines, KPIs — and I built an ERP with full cost/margin visibility, so the numbers behind professional services are native to me. That's the combination your "do not apply" list protects: operator + financials, not generic SOPs. My approach: (1) discovery — map your current delivery and margin profile against industry best practice, identify gaps; (2) Operational Playbook — SOPs, runbooks, delivery frameworks, estimation templates, RACI, contract/SOW/scope guidelines, checkpoints, closure routines, governance loops, all editable in Microsoft 365; (3) Commercial Model — pricing options (fixed/tiered/outcome), resource and compensation model balancing margin with retention, bid/no-bid and RFP workflow; (4) integrated margin view with Excel calculators and an executive deck linking operational processes to financial outcomes; (5) hand-over session applying the framework to a live deal. Weekly checkpoints; every artefact usable immediately, not theory. A quick question: do you have 12 months of per-project margin data to benchmark against, or should the calculators start from your current rate card?

Hello, Your requirement is clear: you need more than process documentation. You need an operating model that connects delivery, resource cost, pricing, risk, utilisation and margin across the full MSP/MSSP lifecycle. We have an experienced technical professional-services resource on our team with hands-on understanding of technology delivery, project estimation, resource planning and commercial models. We will use that expertise to challenge the current approach, identify gaps and design a practical framework based on real-world IT services practices. Our approach will integrate two workstreams: Operational Playbook: SOPs, service-delivery workflows, RACI, estimation and effort models, SOW/scope governance, delivery checkpoints, financial closure, KPIs and continuous improvement. Commercial Engine: pricing models, resource costing, utilisation and margin logic, opportunity/RFP management, bid/no-bid criteria, commercial governance and win/loss analysis. The key is integration: every deal should clearly show delivery effort, resource cost, commercial price, risk and expected margin. You will receive editable Microsoft 365 documentation, calculators/templates, matrices, commercial frameworks, an executive summary deck and a structured handover using a live opportunity. We will not copy generic templates—we will build a framework Soverenx can actually operate against. I’d be happy to discuss the engagement and begin with the current-state and gap assessment.
